Set two deadlines and hold them
Groups do not fall apart from disagreement. They fall apart from indecision. Publish a commitment deadline and a payment deadline at the very beginning, and let the dates do the difficult work for you.
Never be the bank
Individual payments should go directly to the supplier or advisor, never through the organizer's account. It protects the friendship and it protects you.
Hand off the coordination
This is the clearest case for a travel advisor: one point of contact, individual billing, room block management, and someone else answering the eleven o'clock question about baggage allowance.
